Proof-Driven Delivery

The operating model where “done” is an exit code, not a sentence.

.agent is the complete operating model we use to run software factories with AI workers: an architect model freezes acceptance criteria before work starts, cheap workers build, and a deterministic gate delivers the verdict. Every plan, every verdict, every escalation and every token bill lands in an append-only ledger — so “finished” is something you can prove, not something a model says.

What you get

The method, written to be operated

Proof-Driven Delivery: an expensive model plans, cheap models build, and a deterministic gate decides what 'done' means. Includes the solo mode for a single laptop with no CI at all.

A runnable reference implementation

Copy agent-vorlage/ into your repo as .agent/, run one setup command, and your first gate verdict is minutes away. Node-based, zero npm dependencies, works with any CI or none.

forge-run: the operator CLI

setup founds a project in one command. plangate rejects vague work orders before a single token is burned. diaet measures whether your workers actually stayed inside their allowed reading scope.

Your own Glass Factory

One command turns your append-only ledger into a self-contained page: every verdict on a timeline, every task's proof chain one click away. A built-in guard blocks IPs, keys, and user paths from ever leaving your machine.

Adapters for locked-down environments

Jira/Confluence and GitLab/OpenShift adapters, and the method works with humans in every role when no external model is allowed.

We run our own factory on it

These numbers come from our own ledger, rebuilt from the raw entries on every deploy — including the red verdicts and the rule violations, because a factory that hides its failures cannot learn from them: over eleven days our factory recorded 1,279 ledger events across six projects, 155 merges that carried a machine-checked proof, and a 73% first-run green rate.

Free, right now

Your CI has two states. It needs three.

Green, red — and NOT MEASURED, the one that hurts, because it renders as green. A test run that matched zero files, a curl that exited 0 on a 401, a workflow that never started: all of them report success while proving nothing. gate-starter.sh is the smallest working piece of this method: it runs your command, then demands an exit code, a proof string, and the absence of an idle-run tripwire. 70 lines of POSIX shell, no dependencies, no telemetry — read it before you run it.

One email when it launches. No drip campaign, no sharing, unsubscribe in one click.

Questions

What do I need to run it?

Node.js 20+ and git. That is the whole requirement list. No npm installs, no accounts, no telemetry.

Which language are the docs in?

English-first: the method docs, quickstart and adapters ship in English (German originals included under de/). The reference implementation's inline comments and CLI messages are currently German - every flag, file format and output is documented in English.

What may I do with it?

Use it for yourself, your team, and your company projects. Do not resell or republish the package itself.

Is this a subscription?

No. You pay once and the package is yours, including every future build — the download link stays valid. There is no seat count, no renewal, and nothing phones home.

Refunds?

Handled by the checkout platform you buy through (Lemon Squeezy or Gumroad), per their standard policies.
